Sheet Music Is Not a Symphony
Why most artificial intelligence strategy decks die in a drawer — and what a plan that actually gets performed looks like.

The most expensive document in your business is the strategy deck nobody executed. AI consulting has produced thousands of them: sixty slides, a maturity model, a heat map, an invoice. Then silence.
The deck fails for a structural reason, not a quality one. The people who wrote it were never going to build anything. Their incentive ends at the recommendation, so the recommendation optimizes for looking rigorous instead of being buildable. Ambition inflates. Sequencing disappears. Every use case gets a quadrant and none gets an owner.
What a performable plan looks like
A plan that gets performed has three properties the deck almost never has.
It names the first Monday. Not "Q3 initiative," but the specific system someone starts building the week after signing off — with the person, the data source, and the definition of done attached. If a plan cannot survive being asked "so what happens Monday?", it is a poster, not a plan.
It sequences by impact-to-effort, not by excitement. The flashiest AI use case in your business is almost never the highest-leverage one. The boring first move — the document-processing bottleneck, the follow-up nobody sends — usually funds the exciting third one.
The test of an AI roadmap is not whether the board nods. It is whether an engineer can start work from it without a meeting.
It is written by people who have to live with it. When the team that maps the opportunity also builds the system and then operates it, the map stops lying. You do not overpromise on a system you personally have to ship in six weeks.
The orchestra test
We call this the orchestra test. Sheet music is necessary — you cannot conduct what is not written down. But nobody pays to watch sheet music. The performance is the product, and the performance requires the composer, the players, and the conductor to be the same accountable group.
Before you commission another AI strategy document, ask the author one question: will you be in the room when it ships? If the answer is no, you are buying sheet music. Budget accordingly.
